What to test before an AI workflow goes live

A useful pilot tests the business process as well as the conversation. Write down the expected result before you decide whether a test passed.

Build a scenario list with your team.

Start with the requests staff encounter regularly. Add incomplete information, changed intentions, an unavailable team member, and a request outside the agreed scope. These examples give testing a practical connection to the work.

For every scenario, describe the intended outcome. “Sounds good” is too vague to guide a review. “Collects the reason for the call and sends it to the correct queue” gives the team something it can observe.

Follow the task through the handoff.

A conversation can appear successful while the next step remains unclear. Review what the receiving person sees, whether the request is understandable, and whether it reaches the intended destination.

Use sample information during testing. Have the people responsible for the workflow review the results. Record problems in plain language, including what happened, what should have happened, and who will decide the correction.

Know how the pilot will change.

Agree on who can approve revisions, who checks them, and how to pause the workflow if the business needs to intervene. A launch plan should include this operating responsibility.

Begin within the scope the team has reviewed. Keep a list of questions discovered during the pilot and use that evidence to decide what comes next. Expansion should follow what the business learns from real use, with the same attention to exceptions and ownership.

TAKE IT INTO THE BUSINESS

A practical check.

  • List expected and unexpected scenarios.
  • Define the intended result for each.
  • Review the information the team receives.
  • Assign change approval and a pause procedure.
